If the junk coming out of the combustion chamber was that bad I would start
by ordering a gasket set. I would then:
1) drop the pan so you can clean it and the sludge trap
2) Pull the heads, not forgetting about the stud buried under the big bolt
cover.
3) Remove the con rods from the big end (crank)
4) Pull the cylinders with the pistons and rods intact.
5) Then you could use heat/cold/chemicals to free up the pistons.
6) Assess the condition of the parts and act/order accordingly.
7) If you need pistons/cylinders, get the gilardoni kit and never worry
about it again.

Is it really going to be worth it to bother? With your description, it
sounds like you'll need new cylinders. In that case, the only advantage
to freeing the pistons is to recover the con rods. You may want to take
a look at them to assess their condition and whether it's worth
recovering them.
